It's a fair question, and an understandable worry: bathroom seepage is one of the most common waterproofing issues in Indian homes, and the idea of breaking tiles — with the mess, cost and downtime that involves — puts a lot of people off getting it looked at at all.
The honest answer is: it depends on where the failure actually is. And understanding why that's the deciding factor requires knowing a bit about how a bathroom is actually built underneath the tiles you see.
What's actually under the tiles
A properly constructed bathroom floor has several layers: the structural concrete slab at the bottom, a waterproofing membrane applied on top of it, a screed (a layer of cement mortar) that creates the slope toward the drain, and finally the tiles and grout that you actually see and walk on. The membrane is the layer that's actually supposed to stop water — everything above it, including the tiles and grout, is really just a wear surface.
This is the key thing to understand: tiles and grout were never meant to be fully waterproof on their own. They're expected to get wet and let some moisture through to the screed below. The membrane underneath is what's supposed to stop that moisture from going any further. When that membrane is intact, minor grout wear is cosmetic. When the membrane has failed, no amount of resealing the visible tile surface will permanently fix the seepage — it'll just delay the symptom from reappearing.
When tile removal usually isn't needed
If the underlying waterproofing membrane is still largely intact and the issue is localized — a cracked grout line, a failed sealant joint, or a small area of tile degradation — non-destructive options can often seal the problem from the surface, without disturbing the tiles at all.
Clear PU (polyurethane) coatings can be applied over existing tile surfaces to rebuild a waterproof barrier without demolition, provided the substrate below is sound. For active, pinpoint leaks — for instance, at a specific joint or crack where water is visibly finding its way through under pressure — PU injection grouting is often used instead. This involves injecting a specialized polymer directly into the crack or joint, where it expands and seals the gap from within, rather than treating the surface.
This approach works especially well for isolated, recently-developed seepage where the surrounding area shows no signs of long-term water damage, and where the problem can be traced to a specific, identifiable point rather than a general breakdown across the floor.
When tile removal is the more honest answer
If the seepage has been going on for a while, if it's spread across a wider area, or if the original waterproofing membrane beneath the tiles has broken down structurally, a surface treatment is only going to mask the problem temporarily. In these cases, removing the tiles to access and rebuild the membrane is the only way to get a reliable, lasting fix.
A few signs tend to point toward this being the case: seepage that's been recurring across multiple seasons despite previous attempts to fix it, dampness that extends beyond the immediate wet area into adjoining rooms, visible efflorescence (white salt deposits) on walls near the bathroom, or a musty smell that persists even when the bathroom itself looks dry. Any of these usually indicates that water has been getting past the membrane for long enough that a surface-level fix won't hold.
Skipping this step to avoid short-term disruption usually costs more in the long run, since the same seepage tends to reappear within a season or two — at which point you've paid for a temporary fix and still need the permanent one.
Questions worth asking before you decide
Before agreeing to either approach, it's reasonable to ask a few direct questions: How was the diagnosis reached — was there an actual inspection of the affected area, or is this a standard recommendation regardless of the specific situation? How long has the current membrane likely been in place, and is there any record of previous waterproofing work? If a non-destructive fix is being proposed, what happens if it doesn't fully resolve the issue — is there a follow-up plan?
A contractor who can clearly explain why they're recommending one approach over the other, based on what they've actually observed, is a good sign. Vague or one-size-fits-all answers are worth being cautious about.
Preventing the next one
Whichever fix is applied, a few habits reduce the chance of it recurring: periodically checking grout lines for cracking or gaps, especially around the areas that see the most water contact like the shower zone and floor drain, and addressing small cracks in sealant or grout early rather than waiting for them to develop into a full seepage problem. Waterproofing membranes are also not indefinite — they have a realistic service life, and older bathrooms that haven't been touched in many years are naturally at higher risk regardless of how they look on the surface.
The bottom line
Don't assume either way. A proper assessment — checking how long the issue has been present, how widespread it is, and what condition the substrate and membrane are in — is what actually determines whether your bathroom needs a targeted repair or a full membrane rebuild. Anyone recommending demolition (or, just as importantly, recommending against it) should be able to explain what they actually found that led to that conclusion.
